Inbound lead routing
Route inbound enquiries to an accountable responder, maintain a monitored fallback and find requests that have not received a reply.
Inbound lead routing moves an enquiry from receipt to a person or team accountable for the first reply. Record what was requested, choose an owner, provide a monitored fallback and make unanswered requests visible. Assignment alone does not mean the person received a response.
Capture the request
List how enquiries arrive: forms, shared inboxes, calls and booking requests. Decide where each original request and its received time will be recorded. Keep the requested service, reply details and useful page context together. If the request is unclear, record that uncertainty rather than guessing from the page alone.
Give existing-customer and support requests an appropriate handover. They may not be new sales work, but they still need an accountable responder.
Decide who owns the reply
- Check whether the request belongs to an active conversation and its current owner.
- Send a clear product or service request to the responsible team.
- Give an unclear or mixed request to a named coordinator who can clarify it or gather specialist input.
- Send unmatched requests to a fallback that someone checks.
Document which rule takes priority when several match. A request about both installation and maintenance may need input from two specialists, with one person coordinating the reply. A shared queue needs someone responsible for reviewing and taking its work.
CRM rules can carry out these decisions when configured for the relevant records.
Owner rotation in HubSpot varies by record type for beta status and distribution options. If no eligible owner is available, no owner may be assigned, so the process needs a monitored fallback.
Rotation settings and changes to the owner list can affect how work is shared. Owner synchronisation can restore a previous owner after reassignment, so check these behaviours before relying on routing changes. The CRM does not decide the right service owner for the business.

Cover closures and handovers
For requests arriving while the responsible team is closed, retain the received time, give a realistic expectation for a human reply and place the work in a monitored queue or with an available owner. Offer an urgent route only when it is staffed for that purpose. An automatic receipt message is an acknowledgement, not an answer to the request.
When ownership changes, pass on the original request and the conversation status. The replacement needs to know whether someone has replied, asked a question or arranged a meeting. Check that history before starting another conversation.
Check for a real first response
Define what counts in the team's process: a relevant email sent successfully, an answered call or a specific clarification question may qualify. Keep acknowledgements, unanswered call attempts and bounced messages separate. Record the actual activity against the enquiry and review requests with no verified reply after the chosen response window.
A generic CRM activity date is weak proof of contact because it can include internal tasks or notes. Preserve the original receipt time and inspect the underlying conversation before marking an enquiry answered or escalating it.
Review where the route breaks
Trace a sample of requests from each intake route through assignment and first reply. Check whether the owner could address the request, the fallback was reviewed and the person received one coherent answer. Group failures by their cause, such as missing service context, overlapping rules, an unavailable owner or an unlogged reply. Revise the affected handover and review later requests under the revised process.
