Measure from enquiry receipt to a meaningful reply and examine whether delayed requests are less likely to start conversations.

Treat response delay as a possible conversion problem when suitable enquiries arrive but conversations do not begin. Measure from original receipt to a relevant first reply, then examine delayed requests and their later outcomes. A slow average or a difference between groups does not prove delay caused a lost opportunity.

Set the clock at receipt

Record when each genuine enquiry reached the business, including its time zone and intake route. Treat assignment and first reply as later events. Keep the original receipt time when ownership changes; otherwise a reassigned request can appear new while the person has been waiting.

Define a response against the promise made to the requester. A relevant answer or focused clarification may count once sent through a working channel. Label an automatic receipt, internal task, bounced email and unanswered call attempt separately.

If the business promises a reply within operating hours, calculate that measure under its stated hours and closures while retaining the actual arrival and reply times.

Check what the timer measures

A CRM timer may answer a narrower question than the customer-facing one. HubSpot's sales analytics suite, for example, includes reports on call outcomes, chats and completed activities, with filters such as date range, owner, team and pipeline.

Those reports do not, by themselves, establish when the original enquiry arrived or whether a relevant reply reached the person. Check the underlying activity before using a figure.

For a sample of cases, record the original receipt, first owner, first attempt, first relevant reply and next step. Confirm whether an apparent quick reply was only an automatic acknowledgement, and whether an apparent delay was caused by an unlogged response. These checks establish which waits are real.

Examine delay alongside outcomes

Group verified waits by intake route, operating-hours period and handoff. A cluster after a form change may suggest a delivery issue; a cluster after reassignment may suggest ownership confusion. Inspect the records before naming either cause.

Compare delayed and promptly answered requests with similar service needs and assessment status. Note whether a conversation followed. Project readiness, service fit and the requester's own timing can also affect that outcome, so describe the pattern as an association. If the groups differ substantially, the records may support repairing a handoff but cannot isolate the effect of response speed.

Repair and review

Where requests wait without an accountable responder, give the route an owner and a monitored fallback. Make overdue genuine requests visible using their original receipt time. State a reply expectation the staffed team can meet; describe an urgent route only when it is monitored.

After a process change, inspect new requests from receipt through owner, relevant reply and next step. Show unanswered cases alongside the distribution of response times and later conversations. The practical question is whether requesters now receive a useful reply under the stated promise.
